2.0tdi faulty gates timing belt slipped 2 teeth 1 broken rocker

Ok, so I’ve managed to go a little bit further with this over the weekend and pulled the head. Was just going to replace the broken rocker and retime with a new belt. Anyway, with the head off I can see that the valves have touched the pistons but remarkably the valves all seem to operate smoothly when the cams are rotated. There are 2 rockers that are visibly broken. I guess I now need to remove the cams and check all the other rockers and maybe for spun lobes.

Looks like the damage was limited to just 2 broken followers. Seems I could be lucky? I’ve ordered a INA timing belt kit and a head gasket kit complete with all the other seals and have even splashed out on a set of glow plugs! I think I’ll change the cam sensor while it’s all apart too. So I’m keeping my fingers crossed, wish me luck!
 
All back together now. I took my time and made sure I followed the factory manual. When I removed the head I also removed the camshafts so I could replace the broken followers. I used compressed air to clean the passages on the head and amazingly all but one of the needle rollers from the broken followers were recovered. Im pretty sure the last remaining roller is somewhere on the garage floor as I’ve dropped the oil and it’s not there. I could drop the sump but I’m pretty confident (or stupid) to think if it is indeed in the sump it’ll either come out in a future oil change or just hide in a corner till the end of time!

The INA timing belt tensioner requires a specific way to install correctly but found a helpful guide on YouTube. I used vcds to prime both of the fuel pumps as I’d obviously had all the fuel pipes apart. With fingers crossed I turned the key and after a few splutters it burst into life! I’m so happy!

With hindsight I could have saved a load of time if I had just replaced the followers but I wouldn’t have found the needle rollers so I’m happy with the outcome.

I've just pulled my engine down for new pistons due to oil consumption cfca vw transporter found 2 rockers damaged on the ends and 1 missing rocker retainer (found.in 2 pieces. also the belt tensioner has alot of grease the timing belt kit was done 20000km ago, id say I avoid a catastrophic failure the engine was ticking after the last drive sound was coming from timing belt area.
